Summary

The architecture diagram in the README listed the bin/ and templates/ files without showing how they connect. This replaces it with an ASCII diagram in four parts:

  • Build: bin/idstack-gen-skills generates each SKILL.md from its template, the preamble, the manifest schema and the resolve snippet.
  • Install: ./setup registers the plugin, and bin/idstack-doctor checks the install.
  • Run:
    • the preamble's checks
    • evidence citations
    • the optional Consensus check
    • three outputs:
      • the manifest, written through idstack-manifest-merge, with needs-analysis and course-import as the documented exception
      • the exports/<course-slug>/ folder
      • timeline and learnings, including promotion to ~/.idstack/global/
  • Chrome extension: shown as a separate runtime (side panel → service worker → Google AI API / Consensus).

Only the fenced block under ## Architecture changes. The diagram says "Google AI API" rather than naming the model, so the retired-CLI grep in smoke-test stays clean without needing an exemption tag.

Test plan

  • Longest line in the block is 78 characters (measured in Python)
  • python3 test/check-doc-accuracy.py . passes
  • ./test/smoke-test.sh: the README adds no failures. The only local failures come from an untracked AGENTS.md that is not part of this PR
  • Check that the box characters line up in GitHub's rendered README

The old box listed bin/ and templates/ files without showing how they
connect. The new diagram traces the generator step, the install path,
each skill run (preamble, Consensus gate, manifest-merge write path,
exports folder, timeline and learnings with global promotion), and the
Chrome extension as a separate runtime.

ubuntu-latest now resolves to Ubuntu 26.04, and setup-python publishes
no 3.9 build for it (3.9.25 ships for 22.04 and 24.04 only), so the
3.9 test leg and the mutation job failed at setup before running any
test. The 3.12 leg stays on ubuntu-latest.
