feat: add timeline layout changes with smooth transitions - #1404
Replace the Full Camera lane with a continuous Layouts track. A layout selected at the playhead lasts until the next change; users can choose picture-in-picture, side-by-side, top/bottom, camera-only or screen-only, move boundaries and undo/redo edits. The toolbar uses the same compact icon-button treatment as the existing tools.
Introduce a typed, clip-anchored layout partition and schema v9 migration. Existing Full Camera projects retain their original camera envelopes/easing, and the released v8 aspect-ratio migration remains intact.
Share layout edits between the UI, MCP and integrated agent through the document operations and tool-schema registry. Add addLayoutChange, setLayoutPreset and moveLayoutBoundary; retain legacy camera executors as compatibility aliases. Layout editing respects playable passages and cannot fall back to a global write in a gap.
Feed the same layout scene to native preview, MP4 and GIF. Interpolate clipping, footage geometry, camera scaling, corners and shadows. A zoom already running inside a block keeps its viewport until that uninterrupted zoom settles, preventing footage from growing and shrinking during top/bottom → PiP. Later independent PiP zooms retain overflow. Cameras keep their relative corner radius while appearing or disappearing; hard cuts do not inherit motion trails from the previous layout.
Preserve device-frame controls, block-layout zoom containment and the shared source-clock behavior through trims, speed changes and clip edits. Update all 15 locales, architecture documentation, workbench oracles and regressions.
The maintainer exercised the rebuilt Windows dev app and reported the subsequent transition/roundness defects. Both were reproduced with failing regression tests and measured in native exports before and after the fix. Desktop computer-use was interrupted by the user and has not been resumed; no fresh GUI preview pass is claimed. The app was relaunched with the rebuilt native addon.
Testing
Validated on Node 22.22.1:
Full Vitest suite: 5,082 passed, 5 skipped, 0 failed; the latest targeted scene/layout/MCP tests also pass (419 tests).
Application and test TypeScript checks pass (tsc --noEmit and tsc -p tsconfig.test.json --noEmit). Workbench typecheck passed during the earlier review follow-up.
Biome passes with no errors (25 existing global warnings). Documentation validation passes; all 15 locales passed when changed.
Shared layout operations cover migration, source anchoring, clip edits, boundaries, undo/redo, persistence, gap/end guards and MCP protocol add/move/set/read/remove flows. Clip/source anchors and native scenes are compared against the UI’s shared document operations. The real running-app MCP handshake uses the shared layout schemas/descriptions and mutation annotations; legacy Full Camera aliases are not advertised.
Rebuilt Windows native compositor: 479 library tests passed. One playback-at-end test is excluded after reproducing its failure on pristine main (27d9be27b) on the same hardware. Coverage includes all 20 ordered layout pairs at both transition edges, zoom 1×/2×, none/window/laptop frames, hard cuts, camera appearance/disappearance, connected zooms, speed/trim clocks and later independent PiP overflow.
Latest native MP4 pixel regression: reconstructed the reported 1298×1920 phone scene with synthetic media, 1.8× zoom and top/bottom → PiP → screen-only. Across 12 measured frames of the 146-frame, 60 fps export, footage width stays 994 px (before: grew to 1298 px and returned). Camera fill stays 88.3–89.9% as it shrinks (before: 97.5% at 2.23 s, squaring its corners).
Earlier native MP4/GIF pixel checks confirm zero blue source pixels outside side-by-side/top/bottom slots and normal PiP overflow.
Earlier workbench L0: 435 pass, 45 fail, 1 skip. Of the failures, 44 require the original real-screencast fixture missing from this checkout; the remaining speech-fragment duration mismatch also occurs with pristine main sources. Workbench config validation used the same settings with its timeout import replaced by the same constant to avoid an existing config-time alias resolution issue.
Remaining runtime coverage: GUI preview/playback after the last fix, real capture/devices/tray, macOS/Linux execution and tilted/3D transition pixel exports. The complete release checklist was not run; this is a feature-specific Windows pass. Details are recorded in technical-documentation/testing/manual-e2e-checklist.md.

layoutRegions is missing from the top-level shape table. Add the v8 → v9 migration as a subsection immediately after v7 → v8. Replace the historical reference to the experimental v8 build with the current behavior.
Suggested documentation update
| `zoomRanges[]` | `AxcutZoomRegion[]` | Zoom-in effects, depth 1–6, anchored to a clip (`clipId?`). |
+| `layoutRegions[]?` | `LayoutRegion[]` | Optional clip-anchored layout partition (v9). Absent or empty means one global `legacyEditor.webcamLayoutPreset`. See [Layout passages (v9)](#layout-passages-v9). |
| `shaderEffects[]?` | `AxcutShaderEffect[]` | Agent-written shader effects: WGSL `code`, `name`, `description`, the contract version, declared `params`, and the compositor's cached `cost`. Optional: absent on a document without effects. A definition no region uses is dropped by the edit that removed its last region. See [docs/shader-effects.md](../../docs/shader-effects.md). |
Add this subsection after v7 → v8 and remove the migration paragraph from Layout passages (v9):
### v8 → v9 (`upgradeV8DocumentToV9`, `schema/index.ts`)
The load migration converts Full Camera into `camera-only` passages and removes the old mutable collection. Migration-only `legacyCamera` metadata keeps the original source envelopes and easing. A v8 document with existing `layoutRegions` retains them; when its clip timeline is present and `legacyEditor.aspectRatio` is missing, the upgrader sets it to `"16:9"`. Validation remains pure.

Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.
Document the SceneLayoutRegion contract fields.
This interface is a TypeScript/Rust contract. The header comment says changes must update the mirrored Rust scene. Neighbouring scene types carry per-field doc comments, but this one has none.
Some field semantics are not obvious from the names:
startSec and endSec are source seconds. A trim can narrow them.
transitionStartSec stays at the original passage start, so a trim does not restart the animation. layoutScene.test.ts asserts this.
transitionSec is 0 when fromLayout is absent. This includes a legacy-camera neighbour.
fromLayout, fromPreset and fromWebcamReactiveZoom are set together or omitted together.
Add short doc comments for these fields so the Rust consumer matches them.

All six runs of a project hash identically, so the comparison is deterministic. The migrated Full Camera project renders exactly as main renders it.
Preview cadence (editor playback, 26 s, source frame index read from a barcode clip, 10 plays per build over interleaved sessions): median 28.86 fps on main, 28.95 fps on the PR (+0.3 %).
Feature sanity: top/bottom → PiP at 3 s (blue screen, green camera; pixels counted on raw rgb24 frames)
The transition runs over 12 frames (3.017–3.200 s) and grows monotonically: screen area 313,790 → 1,876,680 px, with the largest single-frame step at 9.8 % of the final area. No size jump.
Before the boundary, screen and camera stay in their slots (screen rows 22–441, camera rows 458–1057), with no overlap.
With a 2.2× zoom across the boundary, the top slot is identical to the unzoomed export (313,790 px, same bbox), so no footage spills out. PiP then restores the full-frame overflow progressively.
Not covered: GIF export and tilted/3D transitions.
The head has since moved to f857769. Its two commits only touch timeline/inspector edit guards, MCP tests and docs: no compositor, scene description, migration or export code. These numbers therefore still apply.
