srvx lets proxy handling pass uploads and signed activity bodies directly to Hono without first buffering them. Trusted proxy handling preserves public origins and signature-sensitive Host values.

Installing FastResponse after Sentry initialization defers response conversion. Copying response-valued initializers preserves status codes when Hono merges headers. A Hono bridge retains static-file lookup and MIME behavior while srvx handles streaming, ranges and conditional requests. Hidden files and symlinks outside the configured root are rejected.

One lifecycle coordinates startup and shutdown, cleaning up partial initialization and letting active HTTP responses finish within the existing 30-second deadline.

The full suite passed with FastResponse enabled throughout: 1,055 tests passed, one skipped. Type/lint/format checks and production/Docker builds also passed, as did local probes of Sentry, HTTP signatures and shutdown.

Closes #672.

Pass forwarded requests through without buffering their bodies, keeping
Host intact for Fedify signature verification. Retain native Request and
Response constructors and the existing static-file middleware.

Coordinate partial startup and HTTP/worker shutdown under the existing
deadline, including keep-alive connections that finish after close begins.
Cover the transport boundary and SQL cancellation with real HTTP tests.

Install srvx's lazy response implementation after Sentry initialization
and before loading the web application. Worker-only processes keep the
native response constructor.

Snapshot Response-valued initializers before srvx materializes them so
Hono's header merging and compression preserve non-200 status codes.
Cover native interoperability, API middleware, cookies and streaming.

Replace the last @hono/node-server helper with srvx/static for bundled
files and filesystem media. Preserve exact-file and directory-index
lookup, MIME types and legacy methods.

Keep compression and cache lifetimes unchanged, add conditional
responses, and reject hidden files and escaping symlinks before srvx
can select an adjacent HTML alias. Correct the empty OPTIONS response
length.

📝 Walkthrough

The change replaces the HTTP server adapter with srvx, adds coordinated startup and shutdown for web and worker components, and introduces local static-file middleware. It also updates proxy handling and documentation, and adds tests for request streaming, responses, static files, and lifecycle behavior.

Changes: HTTP server migration

Layer / File(s) Summary
Startup and shutdown lifecycle
src/server-lifecycle.ts, src/server-lifecycle.test.ts, bin/server.ts
Startup callbacks run sequentially, and registered cleanup callbacks run concurrently. The server entry point coordinates web and worker startup, signal handling, startup failures, and shutdown within the 30-second deadline.
HTTP request and response handling
src/http-server.ts, bin/server.ts, src/http-server*.test.ts, src/fast-response.test.ts, package.json, pnpm-workspace.yaml, CHANGES.md, changes.d/*, docs/src/content/docs/*/install/env.mdx
The server uses srvx to handle Fetch requests. Proxy mode processes forwarded headers, and request handling supports streaming and connection closure. FastResponse support and tests cover response behavior. Changelog entries and proxy documentation describe the changes.
Static-file middleware and integration
src/serve-static.ts, src/serve-static.test.ts, src/index.tsx
The local middleware serves files within its configured root and supports directory indexes, byte ranges, and conditional requests. The app uses it for /assets and /public routes. Tests cover path handling, file responses, and symlinks.

Merge Risk: ⚪ Minimal · up to 78346

The server migration is intended to preserve proxied requests, streaming, and static-file behavior. No concrete user-facing regression or material merge risk is established.

Security architecture risk: 🔵 Low · up to 78346

The change affects request handling and shutdown across the server. Explicit proxy and filesystem controls remain in the local adapters, and no concrete new security vulnerability was established. Exact dependency behavior and interruption during unfinished startup remain partly unverified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — A transport or response-contract regression could affect all HTTP routes on web-serving nodes, including signed federation requests and filesystem-backed assets. Lifecycle regressions could also affect workers on combined nodes. This is broader than a single-route change, although application route ownership remains in place.

Trust Boundaries and Controls

  • observed — Forwarded identity becomes authoritative only through the configured trusted-proxy path. Documentation requires the proxy to replace client-supplied forwarded headers. The wrapper validates authority syntax before Host restoration and removes forwarded host and protocol headers before application dispatch; syntax validation does not authenticate the forwarding peer.
  • observed — Filesystem requests pass through local preflight checks before external file serving. Inspected tests assert rejection of traversal and outside-root symlinks while allowing an in-root symlink. These checks and assertions support the intended boundary but do not independently establish every downstream srvx path-resolution behavior.

Resilience and Maintainability Implications

  • inferred — Registered cleanup and failure aggregation improve containment of partial initialization compared with direct entrypoint shutdown. However, cleanup cannot begin while startup remains pending. Shutdown during an unsettled readiness operation is therefore an unresolved interruption contract, not an established deadlock or security defect; the forced deadline bounds process lifetime rather than proving graceful cleanup.

Full details: Linked Issues check

Explanation

The PR implements the main #672 adapter migration. src/http-server.ts uses srvx/node and passes the lazy request to Hono without buffering. The tests cover proxy handling, uploads, signatures, static files, cancellation, startup, and shutdown. However, #672 requires the initial migration to keep native Response and the existing static-file middleware. src/http-server.ts installs FastResponse, and src/index.tsx uses the new serveStatic middleware. The supplied PR evidence also reports no matched benchmark comparison for the current adapter and staged srvx configurations, which #672 requires.

Resolution

Keep native Response and the existing static-file middleware in the initial #672 migration, or update the issue scope before including those changes. Run and document the required same-environment benchmark comparison. Show a repeatable resource or latency benefit, or comparable performance with the simpler request path.

Full details: Out of Scope Changes check

Explanation

#672 explicitly separates FastResponse evaluation and excludes static-middleware replacement from the initial migration. This PR adds enableFastResponse, replaces the static middleware in src/index.tsx, and adds src/serve-static.ts with its tests. These changes are outside the linked issue's stated scope. The related tests and documentation support those changes but do not change their scope classification.

Resolution

Move the FastResponse work and static-middleware replacement, including related tests and documentation, to a separate change, or establish the expanded scope in #672 before merging them here.

Following up on the pre-merge warnings:

  • Scope: The maintainer approved expanding this PR to include FastResponse and static files, with each step in a separate commit. The PR description reflects that scope; the issue's initial staging plan predates that decision.
  • Docstrings: 783460f documents lifecycle contracts, including AggregateError on cleanup failure, and the raw HTTP test helpers. mise run check and all five lifecycle tests pass; this commit changes comments only.

The adapter comparison was run during implementation but omitted from the PR description. These are same-host medians from three alternating runs on Node.js 24.21.0, with 16 keep-alive clients, 1 second of warmup and 2-second samples. The Hono control uses its default optimizations and the old buffering wrapper; both srvx configurations use native Response.

Workload Configuration Requests/s p95 ms CPU µs/request
4 KiB JSON echo Hono + old wrapper 7,756 3.77 148.66
4 KiB JSON echo srvx + old wrapper 6,925 4.50 175.20
4 KiB JSON echo srvx + new proxy handling 14,284 1.93 68.43
SSR /setup Hono + old wrapper 3,396 7.03 291.33
SSR /setup srvx + old wrapper 2,947 8.34 334.77
SSR /setup srvx + new proxy handling 3,927 6.21 272.85

All samples had zero response errors. They used the same locked dependencies, production build and empty test database, with fresh server processes. These were short exploratory runs without Sentry, workers, an external reverse proxy/TLS or CPU isolation. They support removing the body buffer. The srvx-with-old-wrapper rows show that the adapter alone does not account for the gain. Populated timelines, authenticated API throughput and Sentry-enabled load remain unmeasured.
