perf(webview): load locales on demand instead of eager-globbing all 18 - #2267
webview-ui/src/i18n/setup.ts eager-globbed every locale JSON into the webview entry chunk. It now eager-globs only ./locales/en/*.json and keeps a lazy import.meta.glob map for the other 17 locales. loadLanguage(language) fetches a locale's namespaces on first use, memoizes in-flight requests, and resolves on fetch failure so a broken chunk degrades to the English fallback instead of blocking the view.
TranslationProvider loads the active language before calling i18n.changeLanguage, because that call is what emits languageChanged, the event useTranslation subscribes to for re-renders.

Premise, quoted from origin/mainwebview-ui/src/i18n/setup.ts:8:
That glob matched 162 files / 2,423,549 B raw across 18 languages. After the change the entry chunk contains only the en probes; all 17 other locales moved into 153 lazy chunks totalling 2,165,392 B, fetched per language (9 namespaces each, e.g. ko = 121,605 B).
Changed-line budget
The mutation gate counts executable changed lines, not raw diff lines. Both numbers, from the repo's own counter (scripts/stryker-diff.mjs, selectFromGit) at head 3892eca72:

MAX_CHANGED_LINES = 500
webview (78 lines) is what the mutation-diff job prints for this head; the earlier head cb5ef0699 printed webview (88 lines). Test additions (189 raw lines) are excluded from the gate by the (test|spec|visual) path regex.
Patch coverage for the touched source file: every instrumented added line in TranslationContext.tsx is hit (7/7), and its branch coverage is 75% (was 50% before the unmount test). The one remaining partial branch is the || FALLBACK_LANGUAGE fallback arm at line 21, which is unreachable in this suite because the mocked extension state always supplies a language.
Switch-flow tests
Vitest, webview-ui/src/i18n/__tests__/:
TranslationContext.locale-loading.spec.tsx (5)
renders translated strings for a non-English initial language — ko initial state renders 문제가 발생했습니다
loads a non-eager locale when the language changes at runtime — en → ja rerender renders 問題が発生しました and i18n.language === "ja"
falls back to English when the requested locale has no resources — xx-unsupported renders Something went wrong
keeps English available after switching away and back — de → en
skips the language switch when the provider unmounts before the fetch resolves — renders vi, unmounts while the chunk is in flight, awaits the memoized loadLanguage("vi") promise, then asserts changeLanguage was never called with vi
setup.spec.ts (5)
ships the fallback locale eagerly
does not ship non-fallback locales in the entry graph
registers every namespace of a lazily loaded locale
shares one fetch across concurrent requests for the same locale — 3 concurrent loadLanguage("ja") calls; asserts the three callers receive the same promise object and that addResourceBundle runs 9 times (once per namespace), not 27
resolves without throwing for a locale that has no bundles
setup.rejection.spec.ts (2) — the chunk-fetch failure path
resolves without throwing and keeps the English fallback — one lazy namespace module is stubbed to throw (what a 404 or a chunk missing from the deployed manifest looks like); asserts loadLanguage resolves, warns, registers nothing for that language, and t() still resolves through en
retries the fetch on the next call instead of caching the failure — a transient failure is not memoized, because loadedLanguages is only written on success
Headless visual verification
Docker is unavailable on this host, so pnpm test:visual:docker could not run. Host Chromium was used for diagnosis only, never for baselines:
Full gallery on the branch: 74 failed / 4 passed.
Same suite on a clean origin/main worktree: 74 failed / 4 passed.
Identical counts, so the failures are host-rendering artifacts (font metrics shift element heights: Expected 488x153, received 488x186), not this change. The authoritative webview-visual leg remains CI-only.
Language-switch rendered proof, headless Chromium against the gallery dev server:
The resolved string was written into a DOM node and screenshotted: 문제가 발생했습니다 rendered.
Suites
Targeted i18n + adjacent specs: 14 passed in src/i18n/ (4 files), plus 46 passed across the locale-loading neighborhood (src/i18n/ + App.spec.tsx + IndexingStatusBadge.spec.tsx)
Full webview Vitest: 175 files / 2,257 tests passed
tsc --noEmit: clean
eslint --max-warnings=0 on all touched files: clean, no suppression count increase
pnpm knip and pnpm knip:production: exit 0 (both were exit 1 on cb5ef0699, see below)
pnpm test:knip-policy: 8/8 passed
Dead-code gate
Head cb5ef0699 failed the required knip leg: Unused exports (1) loadTranslations function webview-ui/src/i18n/setup.ts:121:17. The diff removed that export's last src-side consumer and left only playwright/AppProviders.tsx, which knip cannot see because knip.json disables the playwright plugins. loadTranslations only re-registered the eager en bundles that i18next.init already receives through resources:, so it is deleted along with its call site rather than kept alive for the gallery. knip.json is unchanged.
Sibling disclosure: src/i18n/setup.ts does NOT have the same pattern
The extension-host side reads locales at runtime with fs.readdirSync over dist/i18n/locales and require("fs"), and src/esbuild.mjs externalizes nothing locale-related but never bundles JSON either (copyLocales copies the directory into dist). No eager bundler glob exists there, so there is no sibling row to fix. Not touched.
No new loading gate was added. Before this change a non-en user already saw English fallback strings until changeLanguage resolved; that same fallback-then-swap shape is preserved, now with a chunk fetch in front of it. Adding a render gate would have introduced a blank screen and was deliberately not done.
What: `webview-ui/src/i18n/setup.ts` now eager-globs only `./locales/en/*.json`
into the entry chunk and keeps a lazy `import.meta.glob` map for the other 17
locales. `loadLanguage(language)` fetches a locale's namespaces on first use,
memoizes in-flight requests, and resolves on fetch failure so a broken chunk
degrades to the English fallback instead of blocking the view.
`TranslationProvider` loads the active language before calling
`i18n.changeLanguage`, because that call is what emits `languageChanged`.
Why: the eager glob pulled all 162 locale JSON files into the webview entry
chunk on every first paint, including the 17 locales a given user cannot read.
Impact: webview entry `assets/index.js` 6,187,772 B -> 4,004,079 B raw
(-2,183,693 B, -35.29%) and 1,779,406 B -> 1,128,289 B gzip (-658,117 B,
-36.99%). The 153 locale chunks (2,165,392 B total) are now fetched only when
the user's language needs them. Language switching still works: the 4 new
provider tests and 5 new setup tests cover initial non-English render, runtime
switch, missing-locale fallback, and concurrent-fetch dedupe.

Source excerpt: **Patch Gate (`target: 70%`)**: New or modified lines in PRs touching `webview-ui/src/` must meet minimum test coverage, ensuring state changes and new UI logic stay tested over time.
Translation resources for non-English languages now load when selected, rather than all at once. Concurrent requests for the same language share a load.
The interface switches languages after the selected language’s resources load, keeping the current language visible while they are loading.
Bug Fixes
English is used when no language is selected or the selected language is unsupported.
If translation resources fail to load, English fallback text remains available.
i18next now initializes with English resources and loads other locale bundles on demand. TranslationProvider loads the selected or fallback locale before changing the active language. Tests cover locale loading, language changes, unsupported locales, cancellation, and load failures.
i18next initializes with English resources. loadLanguage loads other locales on demand, shares concurrent requests, and handles unknown locales and load failures. Tests cover resource registration, concurrency, retries, and fallback text.

Explanation
The description is detailed and covers the implementation, performance impact, tests, failure handling, review considerations, and limitations. It does not use the repository template headings and does not include an explicit approved issue link or completed checklist, but the core change and validation details are complete.
Full details: Security Boundaries
Explanation
No changed security-boundary violation is present. In webview-ui/src/i18n/setup.ts:59-104, loadLanguage selects loaders only by exact equality against the build-time import.meta.glob map; it never constructs an import or filesystem/network path from the language value. Unknown values resolve to the English fallback. TranslationContext.tsx:21-37 uses the language only for locale selection and i18next.changeLanguage. The language setting is also selected from the fixed language list in LanguageSettings.tsx:41-45. The change does not access secrets or PII, execute locale content, or alter approval and allowlist controls.
Full details: Persistence Integrity
Explanation
The changed paths only load and register in-memory i18next locale resources. They do not write persisted state, perform persistence transactions, or propagate a persisted default to a consumer. The provider awaits loadLanguage through its .then before changeLanguage; no explicit persistence-integrity failure condition is introduced.
Full details: Lifecycle Resource Cleanup
Explanation
No concrete lifecycle leak or duplicate-work path is introduced. TranslationProvider marks its effect cancelled during cleanup, so a late loadLanguage(...).then(...) cannot call changeLanguage after unmount. loadLanguage shares concurrent requests through pendingLanguages, marks successful languages in loadedLanguages, and removes pending entries in finally; the one-shot import work therefore does not remain registered after it settles. The added unmount test confirms the cancelled switch is suppressed.
Full details: Regression Evidence
Explanation
The changed provider adds an unset-language path at TranslationContext.tsx:21: extensionState.language || FALLBACK_LANGUAGE. GlobalSettings permits language to be absent (packages/types/src/global-settings.ts:263), so this is an affected runtime state. The focused locale-loading suite types its mutable state as { language: string } and only assigns concrete strings (TranslationContext.locale-loading.spec.tsx:9, 43-149); the existing provider spec also mocks language: "en". No focused test verifies that an unset language calls loadLanguage("en") and then i18n.changeLanguage("en").
Resolution
Add a provider-level test with extensionState.language set to undefined. Assert that loadLanguage("en") runs and that i18n.changeLanguage("en") runs after loading. Keep the existing cancellation and setup-level tests.

… load failure
What: delete `loadTranslations` from `webview-ui/src/i18n/setup.ts` and the
`AppProviders` call that was its last consumer. `i18next.init` already receives
the eager `en` bundles through `resources:`, so the function only re-registered
what init had just registered. Add `setup.rejection.spec.ts`, which stubs one
lazy namespace module to throw and asserts `loadLanguage` resolves, warns, leaves
the language unregistered, and stays retryable. Tighten the concurrent-fetch test
to assert the memoized promise identity and a single registration pass.
Why: knip reported "Unused exports (1) loadTranslations" and failed the required
code-qa knip leg (CI job 124281842516). The diff removed the export's last
src-side consumer and left only `playwright/AppProviders.tsx`, which knip cannot
see because `knip.json` disables the playwright plugins. The `.catch` at
setup.ts:90 was also the only unexercised branch of the new load path.
Impact: `pnpm knip` and `pnpm knip:production` exit 0 (were exit 1), the knip
policy guardrail stays 8/8, and the i18n suite covers the rejection path. No
production behavior change: the gallery still gets `en` from `init`.
Both review seats returned CONDITIONAL on cb5ef0699. Every finding is addressed below with the command and its output. No finding is closed by assertion alone.
F-01 (P1, blocking) — loadTranslations orphaned, knip red
Fixed by deletion, not by widening config. knip.json is byte-identical to main (git diff f92cb9339 HEAD -- knip.json is empty).
loadTranslations re-registered the eager en bundles that i18next.init already receives through resources: (setup.ts:110), so it had no behavior left to perform. Its only remaining consumer was playwright/AppProviders.tsx, which knip cannot see (knip.json:19-20 disables both playwright plugins). Removed the function and that call site.
CI confirms independently: the knip job on 3892eca72 is pass (job 124339240441), where it was fail on cb5ef0699 (job 124281842516).
F-03 (P2) — rejecting loader untested
New webview-ui/src/i18n/__tests__/setup.rejection.spec.ts (2 tests). It stubs one lazy namespace module to throw, which is what a 404 or a chunk missing from the deployed manifest looks like:
resolves without throwing and keeps the English fallback — asserts loadLanguage("ja") resolves to undefined, warns once with the Could not load ja translations: message, registers no namespace for ja, and t("common:errorBoundary.title", { lng: "ja" }) still returns Something went wrong.
retries the fetch on the next call instead of caching the failure — asserts the failure is not memoized (loadedLanguages is only written on success), so a transient failure re-fetches.
Load-bearing check: deleting the .catch at setup.ts:90 makes both tests fail (2 failed). Restored; suite green.
F-02 (P3) — budget label overstated executability
Corrected in the PR body with both bases stated. The gate counts executable lines, so that is now the headline number:
basis
count
source
raw non-test additions
114 added / 46 removed
git diff --numstat
executable changed lines
78 (setup.ts 60 + TranslationContext.tsx 18)
selectFromGit() in scripts/stryker-diff.mjs
78 matches what the mutation-diff job prints for this head (webview (78 lines)); the earlier head printed webview (88 lines). Gate is MAX_CHANGED_LINES = 500. The review cited 52 from the Stryker changed-line count; the repo's own AST counter says 78, and I have used the repo counter because that is what the gate enforces. Either way the gate passes with wide margin.
F-04 (P3) — "one registration" unobservable
The claim is now observable rather than construction-only. setup.spec.ts spies i18next.addResourceBundle and asserts:
the three concurrent callers receive the same promise object (inFlight[1] === inFlight[0]), and
addResourceBundle is called 9 times (once per namespace), not 27.
Load-bearing check: removing the pendingLanguages memoization fails the identity assertion; duplicating the addResourceBundle call fails the count assertion. Both mutations caught, both reverted.

The current cancellation check in TranslationContext.tsx stops an older ja load from being applied after ko is selected, and the spec still passes with that check removed. Add a test that holds the ja load, selects ko, resolves ko, then resolves ja, and asserts that ko stays active.

We couldn't verify this from the code. It is shown for review, not as a verified issue.
The provider makes one load attempt per language-effect run. Although loadLanguage clears a failed request for retry, a resolved failure does not change the selected language or otherwise schedule another effect run.
The mounted interface stays on English fallback instead of acquiring Japanese translations after recovery.
This can occur when: The first Japanese chunk load fails during a temporary connectivity problem; connectivity returns without another language change or provider remount.

What: add one test to `TranslationContext.locale-loading.spec.tsx` that renders
the provider with language "vi", unmounts while the locale chunk is still in
flight, then awaits the memoized `loadLanguage("vi")` promise. Because the
provider attached its `.then` first, its callback has already run when that
await returns, so the assertions prove the guard suppressed the switch rather
than the promise still being pending.
Why: `codecov/patch` failed at 71.42% (target 80%) on the previous head. The two
partial branches were both introduced by this PR: the `cancelled` arm at
TranslationContext.tsx:33 and the `||` fallback arm at line 21. The unmount path
is a real user action (closing the view or switching tasks mid-fetch), so the
guard is behavior worth pinning rather than coverage worth suppressing.
Impact: branch coverage for `TranslationContext.tsx` 50% -> 75%, and every
instrumented added line in the file is now hit (7/7). No production change.
What:
- Replace the `Record<string, any>` locale aliases in i18n/setup.ts with a
recursive `string | LocaleResources` map, so a locale JSON leaf that is not a
string is a type error instead of silently reaching addResourceBundle.
- Correct the TranslationProvider comment: during an uncached fetch the subtree
resolves through whichever language is still active, which is `fallbackLng`
on a cold start but the previous language on a warm switch between two
non-English locales.
- Rename the rejection test to what it proves: `loadLanguage` does not memoize a
failed load. The comment now records that the engine module map, not this
function, decides whether the chunk is re-requested.
Why:
CodeRabbit raised three threads on PR Zoo-Code-Org#2267. The `any` aliases were the only
untyped hop on the path from locale JSON to i18next, and the comment described
cold-start behavior as if it were the only case.
Impact:
Type-level only for the aliases; no runtime change. The comment and test name now
match observed behavior. `pnpm knip`, `knip:production`, `test:knip-policy`,
`tsc --noEmit`, and the four i18n vitest suites stay green.
…al locale
What: add one synchronous assertion in the non-English initial-language test
that the first paint resolves the English fallback string before the loader
finishes and the switch lands on Korean.
Why: the test jumped straight to a waitFor for the final Korean title, so a
provider that gated rendering on the loader, or one that eagerly bundled the
requested locale, still passed. A mutation probe that gates non-fallback
languages on loadLanguage survives all five existing tests and is caught only
by this assertion.
Impact: test-only. No production source changes; the suite stays at 5 passing
and the i18n folder at 14 passing.

Require regression coverage at the lowest valid harness with behavior-focused assertions, including relevant negative, error, false/unset, and boundary cases.
Source excerpt: **Patch Gate (`target: 70%`)**: New or modified lines in PRs touching `webview-ui/src/` must meet minimum test coverage, ensuring state changes and new UI logic stay tested over time.
Fixed in fee8599: the non-English initial-language test now asserts the English fallback first paint synchronously right after renderProbe("ko") and before the Korean waitFor, mirroring the existing pattern in the runtime-switch test. Non-vacuity was measured with a mutation probe: a loader-gated render for non-fallback languages survives the previous assertions and fails on the new line. Spec 5/5, i18n suite 14/14, lint and tsc clean.
What: add a de->fr case to TranslationContext.locale-loading.spec.tsx that
asserts the rendered error title is still German between the rerender and the
French load settling, then asserts the final French state.
Why: every warm-path case in the file either starts at English or ends at
English, so a fallback-reset flash (changeLanguage(FALLBACK_LANGUAGE) fired
mid-switch) passed all five existing tests. French is loaded by no other case,
so the intermediate frame is observable and the assertion does not depend on
test order.
Impact: test-only, 27 added lines, no production change. The new assertion
fails 3/3 against the injected fallback-reset mutant while the other five stay
green, and passes 5/5 serial runs on the fixed provider.
Independent perf measurement (wave-4 verification build): rebuilt the webview at this PR's merge-base f92cb933 and at head 09d0180f1 with the same toolchain. The entry-chunk claims reproduce byte-exactly: raw 6,187,772 B -> 4,004,079 B = -2,183,693 B (-35.290%), and the locale inventory is exact too (153 lazy chunks / 2,165,392 B, 9 namespaces per locale, ko 121,605 B). Caveat: the gzip totals could not be reproduced to the byte by gzip -9 or Node zlib levels (the compressor used for the original figure is not recorded); raw bytes are the reliable comparison basis and they match exactly. Builds were deterministic (repeated builds sha256-identical).

What
webview-ui/src/i18n/setup.tseager-globbed every locale JSON into the webview entry chunk. It now eager-globs only./locales/en/*.jsonand keeps a lazyimport.meta.globmap for the other 17 locales.loadLanguage(language)fetches a locale's namespaces on first use, memoizes in-flight requests, and resolves on fetch failure so a broken chunk degrades to the English fallback instead of blocking the view.TranslationProviderloads the active language before callingi18n.changeLanguage, because that call is what emitslanguageChanged, the eventuseTranslationsubscribes to for re-renders.Measured bytes (webview entry

The mutation gate counts executable changed lines, not raw diff lines. Both numbers, from the repo's own counter (

Test additions (189 raw lines) are excluded from the gate by the(test|spec|visual)path regex.Patch coverage for the touched source file: every instrumented added line in
TranslationContext.tsxis hit (7/7), and its branch coverage is 75% (was 50% before the unmount test). The one remaining partial branch is the|| FALLBACK_LANGUAGEfallback arm at line 21, which is unreachable in this suite because the mocked extension state always supplies a language.Switch-flow tests

No new loading gate was added. Before this change a non-
