its summary concise.
Review comments at
@examples/speculative_decoding/collect_hidden_states/compute_sparse_policy_hf.py:
- Around line 90-100: Align the temperature contract for `tvd_deploy`: either
reject non-unit `--temperature` when `external_loss=tvd_deploy`, or pass the
configured temperature through the external-loss configuration and use it in
`_deployment_probs` to match `deployment_policy`. Document the chosen contract;
leave `_tvd_sparse` handling of nucleus-excluded token IDs unchanged.
Review comments at @examples/speculative_decoding/main.py:
- Around line 304-319: Update the external_vocab_swap condition around
swap_draft_vocabulary to detect a mismatch between the draft tokenizer and the
base tokenizer, not just a difference in model.config.vocab_size and
base_vocab_size. Ensure the swap runs when the tokenizers differ even if their
vocabularies have the same width.
- Around line 280-357: Update the HF resume path for external dense runs to load
the base model and reattach its output embeddings and final norm with
attach_base_lm_head before _teacher_logits is used. Preserve the
checkpoint-loaded draft without replacing or reconverting it, and skip
reattachment for sparse resumes.
Review comments at
@modelopt_recipes/general/speculative_decoding/external_draft.yaml:
- Around line 28-30: Update the comment above sparse_data_path to list tvd_ce

Review comments at @modelopt/torch/speculative/config.py:
- Around line 472-483: Update the external_loss annotation in
ModelOptExternalDraftRecipe to a Literal restricted to the supported objectives:
soft_ce, tvd, tvd_deploy, and tvd_ce, so invalid values are rejected during
recipe validation.
Review comments at @modelopt/torch/speculative/external/sparse_data.py:
- Around line 254-262: Update the stale-cache handling around _build_cache so
processes launched with torchrun coordinate even before torch.distributed is
initialized: use a shared file lock, or select one builder using RANK/LOCAL_RANK
and make other processes wait until meta.json is ready before reading it.
Review comments at @modelopt/torch/speculative/plugins/hf_external.py:
- Around line 115-127: In the sparse path of `forward`, expose the computed
accuracy through `draft_out.train_acc` as a one-element list containing the
detached accuracy, matching the dense path so `EagleTrainerWithAccLog` can log
it.

swap_draft_vocabularyalways rebuilds the embedding matrix forbase_vocab_sizeand rebuilds an untied output head. Reviewed the one commit, 27970eb, now that it targets main. The swap is sound. It runs before convert, rebuilds an untied head from its own rows, does the re-index in two gathers, and is skipped on resume. On CPU, a 32k to 152k swap at hidden 2048 (untied, bf16) took 17.6 s and peaked at +2.3 GB RSS, once at setup, so I have no performance concern. The inline comments cover the following:
- Duplication:
setup_external_drafthas two copies of the base-tokenizer load, and with the swap on, the fresh path loads it twice. Load it once, before the swap. The suggestion is on L261, plus a manual delete of L320-324. This finishes the earlier bot thread on L325: that fix addedmodel_max_lengthbut kept both loads. - Dead code:
ExternalDraftModel.external_vocab_swapis never read (external_model.pyL35/L45). - Tests: two of the 7 tests repeat others; drop them. Two assertions do not fail when the code they guard is removed: the shared-seed check and the
Noneguard. Fixes are inline, and each is checked by reverting the code it guards. - Missing test: the resume skip in
main.py. The comment above the block calls a second swap on resume a silent corruption, yet no test coversdraft_is_resumed. Please extendtests/unit/examples/test_speculative_decoding_main.py, which already testssetup_external_draft, with the test below. It gives the draft a reversed vocabulary, so a fresh run must permute the rows and a resumed run must leave them alone. Both cases fail when I invert theif draft_is_resumed:branch, and both pass as written:
@pytest.mark.parametrize("resumed", [False, True])

Duplication: on the fresh path, train() already passes base_tokenizer, loaded with the same three arguments (L463). So with the swap on, this block loads the base tokenizer a second time. L320-324 is a third copy of the same load, used only when the swap is off on resume. A single if base_tokenizer is None load here serves every path and drops the swap_base_tokenizer alias. With this change, delete L320-324: the if base_tokenizer is None: base_tokenizer = AutoTokenizer.from_pretrained(...) block just before validate_tokenizer_against_base. That line is outside the diff, so I can't suggest it inline.

Applied in 3fd9d4a0, including the manual delete of the third copy. You are right that my earlier fix was half-done: I added model_max_length to the swap's load and handed it to base_tokenizer, but left both loads in place, so the fresh path still fetched it twice. There is now one load before the swap serving every path, and setup_external_draft is down to two AutoTokenizer.from_pretrained calls: the draft's own, and the base's.

Dead attribute: nothing reads draft.external_vocab_swap. main.py reads the flag from recipe.external before convert, so the model never needs it. The field on ExternalDraftConfig is enough. With this line and L45 removed, tests/unit/torch/speculative, tests/unit/examples and tests/unit/recipe still pass (976 tests).

Removed, along with L45. A bot raised this earlier and I kept it for config-to-attribute parity with the other external_* fields; you are the second to call it dead and you are right that main.py reads the flag from recipe.external before convert, so the model never needs it. With both lines gone this PR no longer touches external_model.py at all.

This test passes with the bug it names. With seed=1 changed to seed=0 in vocab_swap.py, all 7 tests still pass. The two fills draw from different mean/std, so dots != shared holds either way. CodeRabbit raised the same point; here is the fix. Give the head the embeddings' rows, so a shared seed draws identical unmatched rows. I checked that this version fails with seed=0 and passes as written.

Applied. Copying the embeddings into the head so the two fills draw from identical statistics is the part I had wrong: my version compared draws from different mean/std, so it could never have caught a shared seed. It fails with seed=0 now.

Re-reviewed 7e09a9d. All 7 of my earlier threads are addressed: one base-tokenizer load, the dead attribute removed, the two duplicate tests dropped, the shared-seed and None-guard tests fixed, and my resume test added.
Please rebase onto main. The launcher job (and so unit-pr-required-check) fails because leptonai==0.47.1 breaks tools/launcher test collection. That is fixed on main by #2892 (Pin "leptonai<0.47"), which this branch does not include yet.
Two inline points remain:
- Resume detection (
main.pyL251-289): the new width check (already_swapped) still misses an equal-width draft trained without the swap, which is CodeRabbit's open thread. The checkpoint'smodelopt_statealready recordsexternal_vocab_swap, so reading it gives the real answer. It also removes thedraft_is_resumedparameter and most of the 17 lines of comments. The suggestions covermain.pyand the main-script test, which grows to 3 cases. - The bias remap in
vocab_swap.pyhas no test. A two-line extension of the untied-head test covers it.
I checked each test change by breaking the code it guards: the width check fails [False], always-swap fails [True], and removing the bias copy fails the head test. With every suggestion applied, tests/unit/torch/speculative, tests/unit/examples and tests/unit/recipe pass (977 tests), and ruff is clean.

The skip should read the checkpoint's own record, not the embedding width. CodeRabbit's open thread on L289 is right. With already_swapped keyed on width, resuming a run that did not swap (an equal-width draft, which is the case this option exists for) with the flag now on still skips the swap and trains draft-indexed rows against the base tokenizer, and every check below passes. The provenance is already saved: convert runs with external_cfg, so the checkpoint's modelopt_state records external_vocab_swap. I checked that it is True after save_pretrained and from_pretrained, and swap runs before modify() overwrites it. Reading it also makes draft_is_resumed unnecessary, since a draft with a saved external state is a resume. .get() keeps checkpoints from before this field loadable. This also shortens the two comment blocks (17 lines) to the parts that still apply.

Applied in acaeeb47. You are right that the width check was the wrong signal: at equal width it cannot tell a swapped draft from one that was never swapped, which is the case the option exists for. Reading external_vocab_swap back out of the checkpoint's modelopt_state answers it directly, and it drops draft_is_resumed and about 14 lines of comment with it.

Goes with the provenance check. The False case is CodeRabbit's scenario: a converted draft trained without the swap, at equal width. Against the PR's width check, [False] fails. Against an always-swap, [True] fails. With the suggestion, all three pass.

The bias remap you added in 7e09a9dd has no test. It is a fix, so it needs one that fails without it. Giving the untied head a bias here does that: with the bias.data.copy_ line removed, this test fails.

Taken, with one addition. I do not think the suggestion as written fails when the fix is removed: every assertion in that test reads weight, so dropping bias.data.copy_ leaves them all passing and the bias is never looked at. I could not run it here to confirm, so if you saw it fail I would like to know what I am missing.
Either way it needs an assertion to be a test of the fix, so acaeeb47 adds one alongside your line: it clones the bias before the swap and checks that bias_after[0] == bias_before[1] and bias_after[1] == bias_before[0], matching the row mapping the weight assertions already check. That does fail without the copy.

Re-reviewed acaeeb4. Everything from my last review is in, and the branch is rebased onto main with the leptonai fix (#2892), so CI is green.
- Resume detection now reads
external_vocab_swapfrom the checkpoint's saved state, anddraft_is_resumedis gone. - The main-script test has the 3 cases.
- The bias test is your stronger version, which compares against the saved bias. It fails when the
bias.data.copy_line is removed. (For the record, my two-line version failed under the same check too:draft.lm_head.biasis the head's bias, so it read the bias after all.)
With tests/unit/torch/speculative, tests/unit/examples and tests/unit/recipe, all 977 tests pass locally.
One nit inline: the train() call site is now a no-op reformat of the line on main. LGTM otherwise.

Nit: with draft_is_resumed gone, this hunk only adds a trailing comma, so ruff explodes the call onto separate lines. Restoring the line on main drops the hunk from the diff:

Fixed in 5fa46de5, the call site matches main again and the hunk is out of the diff.
And thanks for checking the bias test. I was wrong to assert your version could not fail; I reasoned that the assertions all read weight and stopped there instead of following what setting draft.lm_head.bias actually reaches. Good to know both versions catch it.
external_vocab_swap re-indexes the draft onto the base model's vocabulary instead of raising when the two tokenizers differ, rebuilding the draft's embeddings and lm_head and carrying over rows for tokens both tokenizers spell identically. The replacement matrix is base_vocab_size * hidden_size parameters, which is a large change to a small draft. The swap must run before convert so the converted module and the saved ModelOpt state describe the post-swap architecture. Validate the result with an acceptance measurement, not a loss curve: a clean swap report does not imply the draft still accepts. What does this PR do?
Type of change: new feature
Speculative decoding needs the draft to propose tokens the target can verify, so the two
must share a vocabulary. Until now a draft trained with a different tokenizer was rejected
outright.
external.external_vocab_swap=truere-indexes it onto the base model's vocabularyinstead: embeddings and lm_head are rebuilt, rows for tokens both tokenizers spell
identically are carried over, and the rest are initialised from the draft's own embedding
statistics.
An untied
lm_headis rebuilt from its own rows rather than from the input embeddings —they are different learned matrices, and copying one over the other discards the pretrained
head.
The swap must run before
mtsp.convertso the converted module and the saved ModelOptstate describe the post-swap architecture.
The replacement matrix is
base_vocab_size * hidden_sizeparameters, which on a small draftis a large fraction of the model, and a sizeable part of it starts untrained. Judge the
result by an acceptance measurement rather than a loss curve. Prefer a vocabulary-matched
draft when one exists.
Usage
The swap reports how many rows carried over and what fraction of the base's most frequent
ids they cover. Those describe the swap; they do not predict how well it will accept.
Testing
pytest tests/unit/torch/speculative tests/unit/recipe— 805 passed.pre-commit run --all-files— clean.Ran end to end through
main.py: a cross-tokenizer draft swapped onto a larger basevocabulary, trained on a sparse teacher-policy corpus, and the resulting checkpoint loads
with plain
AutoModelForCausalLMat the base model's vocab size.End-to-end validation. The series was exercised by running the whole workflow on real
models, not unit tests alone: a teacher policy was dumped from a 27B target, three drafts were
trained against it concurrently from one dump -- two sharing the target's tokenizer, one needing
the cross-tokenizer vocabulary swap -- each for a full epoch, and each exported a plain HF
checkpoint whose
architecturesresolves to the draft's own class. Acceptance was then measuredfor all three under a matched target policy. That run surfaced four defects this series' unit
tests and several review passes had all missed, two of which corrupted training silently rather
than failing; all four are fixed here.
